Commercial Subsidiary Deployment Program for a Pharmaceutical Group on SAP
CONTEXT
French pharmaceutical group that has an SAP solution to support its business processes and back-office functions through primarily logistics modules (MM, SD, PP, PM, PP, QM & WM) and Finance (FICO). This solution covers the Group’s various business lines (Manufacturing, Commercial, Shared Service Center).
Following hyper-growth of its new commercial subsidiaries opened a few years ago, the pharmaceutical group decided to launch an SAP deployment program for its foreign entities.
MeltOne was engaged to deploy the IPSEN Core Model solution for commercial subsidiaries transitioning to SAP.
The challenges?
- Take into account the regulatory specificities of each country at the solution level
- Define appropriate SAP solutions based on the multiple logistics models of each subsidiary while respecting group rules.
- Common and shared rules through a unified IS for all the Group’s commercial subsidiaries and an integrated view with the plants.
- Industrialize deployment methods to generate marginal ROI per country based on local complexity.
IMPLEMENTATION
A deployment program carried out in 2 distinct waves for subsidiaries in the following countries:
- Europe Zone: Nordic Countries, Netherlands, Portugal, Greece
- Asia / Australia Zone: South Korea, Australia,
A program structured around several major milestones:
- Diagnosis and analysis of countries to be deployed to take into account local regulatory complexity and identify cost drivers / business processes.
- Implementation of a deployment kit to accelerate deployments and support all project phases.
- Subsidiary Deployment / Integration: From the design phase (Core solution localization, Gap analysis and local specificities), through implementation (configuration and ABAP development) and user support for using this new solution (Training, UAT)
MeltOne was involved in all program milestones from structuring to implementation.
RESULTS
A global SAP solution delivered on time enabling strong integration between logistics and finance functions, accelerated closing procedures (unified reporting and consolidation rules), integration with plants deployed on SAP to better plan production based on country needs, and a uniform IS for the group.
