SAP deployment program for the commercial subsidiaries of a Pharmaceutical Group
Project context
A French pharmaceutical group that utilizes an SAP solution to support its business processes and back-office functions, primarily through logistics modules (MM, SD, PP, PM, PP, QM & WM) and Finance (FICO). This solution covers the Group’s various business lines (Manufacturing, Commercial, Shared Service Center).
Following the hyper-growth of its new commercial subsidiaries opened a few years ago, the pharmaceutical group decided to launch an SAP deployment program for its foreign entities.
MeltOne was commissioned to deploy the IPSEN Core Model solution for the commercial subsidiaries transitioning to SAP.
Project challenges
- Taking into account the regulatory specificities of each country within the solution
- Defining adequate SAP solutions based on the diverse logistics models of each subsidiary while respecting group rules.
- Common and shared rules through a unified IT system for all the Group’s commercial subsidiaries and an integrated vision with the factories.
- Industrializing deployment methods to generate a marginal ROI per country based on local complexity.
Project implementation
A deployment program carried out in 2 distinct waves for subsidiaries located in the following countries:
- Europe Zone: Nordic countries, Netherlands, Portugal, Greece
- Asia / Australia region: South Korea, Australia,
A program structured around several major milestones:
- Diagnosis and analysis of the countries to be deployed to take into account local regulatory complexity and identify cost drivers relative to business processes.
- Implementation of a deployment kit to accelerate rollouts and support all project phases.
- Subsidiary deployment / integration: from the design phase (Core solution localization, gap analysis and local specificities), through delivery (ABAP configuration and development) and supporting users in adopting this new solution (Training, UAT)
MeltOne was involved in all milestones of the program, from structuring to implementation.
The results
A global SAP solution delivered on time, enabling strong integration between logistics and finance functions, accelerated closing procedures (unified reporting and consolidation rules), integration with factories deployed under SAP to better plan production based on country needs, and a uniform IT system for the group.
